I’m looking to automate my speaker configuration whether I’m watching my projector or TV - they’re opposite each other meaning my front right when watching the projector becomes my surrounds left when watching TV - I know complicated I’ve drawn somehting to try to explain it better.
I was thinking about cheap ESP2866 relays to “switch” the speakers but I’ve stalled on how to implement if someone has an idea or any other suggestion.
Are you sure your receiver and speakers will be able to handle the swap?
Are your speakers all identical?
I would not recommend swapping the speakers while the receiver is powered.
I doubt any ESP relays would be of high enough quality for audio purposes.

You could very easily damage your receiver or your speakers or the audio output components of your inputs.
Does your receiver have any types of controls that leave it on but disable speaker output?
An option would be to use an IR blaster to control the receiver (if your receiver is IR controlled)
Are you using the same inputs to both TV and projector?
The easiest solution would have a manual switch (probably with gold plated contacts) that had an intermediate position to ensure you were ‘break before make’.
Theoretically the shields ‘should’ be all equivalent (some specialty receivers don’t have common shields) so you could connect them outside of the switch.
The switch would need at least four poles and two positions (if the switch is break before make on all poles and good quality). You want all your speakers isolated ‘off’ and not supplying two signals at once, this will cause massive damage.
If you are asking this question (and no offense intended), I don’t think this is a good DIY option. There are some nuances here, audio and RF operate at different frequencies than ‘most’ electrical power systems; so the types of switches and connectors are different.

Yes all speakers are identical (Kef KHT3005SE) - not using the central speaker for lack of space and integration.
Receiver is pretty old too - Denon 1907 as far I can remember - no HDMI. My source (Nvidia Shield) is going through a 2 in 6 out HDMI 4K Matrix (no 4k diffuser here yet, tv and projector are Full HD only)
Ideally I wanted to swtich speakers before turning on the AVR of course so no current would go through them.
I understand the cheapo relays are not the way to go - oh well I’ll keep using it as it - everything wired to the projector side of things…
What is your speaker wire connection type?
Is it bare wire? 3.5mm? RCA?
There are off the shelf solutions; I did not mean to completely discourage you. I just don’t think a DIY solution is practical in this case.
Do you have a subwoffer? That can have an impact also.
Does your receiver have an speaker A/B selection? If it does, you can do some jumper-ing with speaker wire. If you have the option of different speaker selections (as long as you never ever select A+B) you can wire the back of your receiver to accomplish this.
Relays are cheap enough, I’d suggest giving it a try. I don’t think using an opto isolated relay to make a connection on a speaker wire will introduce noise.
