Guardian System — local Home Assistant door stack, lantern from the street, one household so far

From the street this is a porch lantern. Inside the house it is the camera and the status lamp for a local Home Assistant door system I live with.

I am publishing the config tree, two ESPHome firmwares, and Gerbers. It is files that go into /config plus two ESP32 boards. It is not an add-on, not HACS, and not a product. MIT, as is.

PETG porch lantern. Stripped Tapo C110 in the base, E27 Tapo L530E behind the panels. No custom PCB. From the pavement it is a lamp.

Interior portal on the wall: ESP32-S3, RC522, 4×3 keypad, 240×135 display, DFPlayer, reed, handle IMU.

Outdoor doorbell: XIAO ESP32-C6, RC522, button. Same cards as the portal.

Lantern, portal, doorbell.

What decides. Every scan goes through one script. A valid tap opens a timed passage window. Direction comes from the lever IMU, the reader, and the door swing. The lantern follows measured camera luminance, with a sun-elevation fallback.

What I will not claim. Certified security. Weatherproof. Pick-and-place. I have only ever run this in one household. The networked day-to-day path generally works.

Failure modes I am leaving in the open.

The portal’s offline/local siren compiles and has never been heard. Treat no Wi-Fi, or cutting power to the portal, as a silent house. Authority on the portal is RAM-only.

I do not currently have NTAGs to re-verify card-crypto. NTAG21x is the intended medium. MIFARE Classic is clonable.

The outdoor unit holds the card master key in cleartext flash until you opt into flash encryption. That burn is irreversible. A first encrypted flash over OTA bricks the board. USB, key backup, then OTA — not the other way around. INSTALL.md covers the sequence.

Happy to answer install questions here. Please do not paste secrets, RTSP URLs, or card UIDs into this thread.

If you print only the lantern, that is a complete weekend. The portal and doorbell are the rest of the system. A second household is the actual test.
